AI Strategy & Consulting

Find the use cases worth building, estimate the return and plan a roadmap before you commit budget.

In short

What does an AI consulting engagement deliver?

An AI consulting engagement with KaliIO ends with a short list of use cases worth building, ranked by value and feasibility, a check of the data each one needs, a rough estimate of effort and risks, and a roadmap. You can build with us, with your own team or with someone else.

What's included

Decide what to build before you spend on it

We are engineers, so every recommendation comes with what it takes to build and run it.

  • Workshops with the people who do the work today
  • A use-case long list, scored on value and feasibility
  • Data readiness check for the top candidates
  • Build, buy or wait recommendation for each
  • Risks: privacy, accuracy, change management
  • A phased roadmap with the first pilot defined
scope/ai-consulting.yaml
listen: workshops with each team
list: every candidate use case
score: value, feasibility, data, risk
choose: build, buy or wait
plan: roadmap and first pilot
deliver: a written report you keep

How we build

Five steps from idea to production

Every engagement follows the same path, so you always know what comes next and what you get at each step.

  1. Discover

We learn your goals, data and constraints, agree on what success looks like, and check that AI is the right tool for the job.

    What you get

    • Problem statement and success metrics
    • Review of your data and systems
    • Scope and delivery plan
  2. Prototype

A working prototype on your own data, so you can judge the approach before committing to a full build.

    What you get

    • Working prototype
    • Approach and model options
    • Risks and open questions
  3. Pilot

A limited rollout to real users, measured against the success metrics agreed in discovery.

    What you get

    • Pilot with real users
    • Evaluation results
    • Go / no-go recommendation
  4. Production

We harden it for real traffic: security, integrations, monitoring and documentation.

    What you get

    • Production deployment
    • Integrations and access control
    • Monitoring and runbooks
  5. Run & improve

After launch we track quality, cost and drift and keep improving it, or hand it over to your team.

    What you get

    • Quality and cost monitoring
    • Regular improvements
    • Handover to your team

Use cases

When teams call us in

  • Too many AI ideas

Leadership has a long list and needs to know which few are worth funding first.

  • A stalled pilot

A proof of concept worked in a demo but not with real users or data. We find out why.

  • Build or buy

You are comparing an AI product with a custom build and need an independent view.

  • Regulated data

You want AI in a regulated workflow and need the privacy and review steps designed in.

  • Operations-heavy business

Find where AI saves the most time across planning, quality and reporting.

FAQ

Questions we often get

How much does an AI project cost?

It depends on scope, not on a rate card. The main cost drivers are how many workflows the system covers, how ready your data is, which systems it must connect to, the model and its usage costs, and your security or compliance needs. On a discovery call we go through them with you and agree the scope before building.

How long does it take to build an AI product?

It depends on scope and on how ready your data is. Every project moves through the same steps: discovery, prototype, pilot, production, then ongoing improvement. The prototype comes first, so you see the idea working on your own data early, and the timeline for each later step is agreed before that step starts.

Do we need a lot of data to use AI?

Not always. Applications built on large language models (LLMs) can often start with your existing documents and a few dozen good examples, because the model is already trained. Custom machine learning models, such as demand forecasting or visual inspection, usually need more labeled historical data. Discovery is where we check what you have against what the use case needs.

Can you work with our existing systems and data?

Yes. Most of the work is connecting AI to what you already run: databases, document stores, CRMs, ERPs and internal APIs. We build those integrations and add AI inside the workflows your team already uses, instead of asking people to switch to a new tool. Discovery maps which systems the first version needs to reach.

What is the difference between a prototype and a pilot?

A prototype shows the idea working on a sample of your data, usually without production integrations. A pilot puts a working version in front of a small group of real users, inside their actual workflow, and measures it against the success metrics agreed in discovery. The pilot result decides whether, and how, to move to production.

What do you need from us to get started?

A short description of the problem, an idea of what success looks like, and sample data or documents if you have them. It also helps to have one person who knows the workflow well and can answer questions during discovery. Book a discovery call and we will take it from there.
